The comparison everyone gets wrong

The usual argument goes: a decent Android handset is $260, a cloud phone is $25 a month, so the handset pays for itself in 10.4 months. After that it is free.

It is not free. We ran a 60-handset farm in Shenzhen from 2019 to 2021 and the handset was consistently under half the cost. Here is everything else.

Where the farm genuinely wins

  • Real sensors and real attestation, with nothing to spoof. Our own benchmark puts a well-run farm at 62% Snapchat 30-day survival — the best result of any non-PhoneCloudify option.
  • No vendor risk. Nobody can suspend you, raise prices, or go out of business.
  • Local SIMs from exactly the carrier you want, with no intermediary.

Where it loses

  • Stock Android gives you one identity per handset. Twenty handsets means twenty identities, not two hundred. Custom ROMs fix this, which is the business we ended up in.
  • Battery swelling at 24/7 duty. Plan for 2.1 replacements per device over five years and a 21% annual total-failure rate.
  • No patch pipeline. When Snapchat ships attestation v4, you find out from your account losses.
  • Scaling means buying, flashing, provisioning and racking. Cloud scaling means a slider.

The hybrid most of our larger customers run

Hardware for the flagship accounts that must never move and must never leave the building, cloud for everything geo-distributed or seasonal. Buying a Rack 10 for your home market and renting 40 cloud devices across 12 countries is a common and sensible shape.
